From Prototype to Production: Fabricating 20 Custom Scarecrow Masks on a Deadline
Most prop makers see a razor-thin deadline for a bulk order and run the other way. When a live event production team approached me needing twenty matching, high-quality masks for the game Phasmophobia in record time, it was the exact kind of high-stakes challenge I thrive on.
Naturally, I said yes.
Here is how I took an intense concept from a single prototype to a fully realized, scaled production run without sacrificing an ounce of quality.

The Challenge: Custom Prop Making at Scale
When you are fabricating wearable art and theatrical props for events, consistency is everything. The client needed twenty masks that looked uniform from a distance but retained an organic, terrifying realism up close.
With the clock ticking, there was zero room for error. The workflow had to be precise, repeatable, and fast.
1. The Approved Prototype
Every successful bulk prop order starts with a rock-solid foundation. I poured hours into sculpting, texturing, and perfecting the initial prototype. Once the client signed off on the look, weight, and wearability, that single mask became the gold standard for the entire run.

2. Streamlined Mould-Making and Casting
To beat the deadline, I bypassed slow, traditional hand-building methods and moved straight into an advanced mould-and-cast workflow.
- The Mould: Created a high-durability matrix mould capable of capturing every fine detail—from the coarse wood like texture to the deep, weathered creases.
- The Cast: Utilized rapid-curing materials to pull multiple consistent, lightweight shells a day, keeping the assembly line moving seamlessly.

3. Hand-Finishing for Individual Character
While the casting process guaranteed structural uniformity, the real magic happened in the paint booth. I hand-finished every single piece, utilizing custom washes, distressing techniques, and weathered, natural wood finishes.
The result? Twenty masks that look perfectly coordinated as a collective group, yet each possesses its own distinct, sinister personality.
Delivered Ahead of Deadline
Despite the tight window, the entire fleet of scarecrow masks was delivered with time to spare. Seeing a massive row of finished horror props ready for the stage is incredibly rewarding—especially when it’s a brief that “couldn’t be done.”
